Consulting · Organization and operating model
Transform your model
Your teams are trained, your first agents are operational, and the question has shifted: it's no longer "how to use AI," but "how to organize a department where agents perform part of the work." What tasks should they be assigned, what does a supervisory team look like, and what will become of roles, staffing levels, and management? In twelve weeks, we'll work with you to design the target model for the next eighteen months, test it in two pilot departments, and provide you with the plan for scaling it up.
Starting from €6,000 excluding VAT for a first management position · Written proposal within 24 working hours, without obligation.
The point at which training is no longer enough
Most large organizations have passed the first two stages: teams know how to use the tools, and some agents or Coworks have proven their viability in production. Then comes a hurdle that no amount of additional training or pilot programs can overcome. An agent handling 60% of a department's requests doesn't just change the tool; it changes the team's workload, the manager's role, and how recruitment and performance measurement are implemented. Without an organizational decision, gains remain individual, agents accumulate without ownership, and the exposed teams wonder what is expected of them.
- To know, department by department, what part of the work falls to the agents, what part is increased and what part remains fully human.
- Decide what a team working with agents looks like: size, roles, skills, supervision, responsibilities.
- Redefining what is expected of managers when part of their team is no longer human.
- To make decisions about staffing levels and career paths in a proactive, explainable and negotiated manner, rather than one that is imposed upon us.
Our four-step method
Twelve weeks, twelve to eighteen days of intervention spread out, two pilot directions chosen with you, and a target model that your management committee arbitrated rather than endured.
Mapping the work
Start with actual activities rather than the organizational chart.
- Inventory of activities by department: volumes, time spent, skills used, tools.
- Each activity is classified into three categories, validated with the teams that carry them out.
- Cross-referencing with your existing agents and Coworks, and with prioritized use cases.
- Deliverable: a map of each department's workload, with the potential for delegation quantified.
Design the target model
Describe the organization eighteen months from now, department by department.
- Reorganized teams: what humans do, what agents do, who supervises what.
- New roles: agent owner, management AI lead, automated flow supervisor.
- Staffing and mobility scenarios, with their explicit assumptions, presented to the management committee for arbitration.
- Deliverable: the arbitrated target model, with the decisions taken and those postponed.
Prototype in two directions
Verify in real-world conditions before generalizing.
- Two pilot departments, chosen for their visibility and the commitment of their manager.
- Implementation of the agents and Coworks provided for by the model, based on our formats Agent Studio et Cowork Studio if necessary.
- New roles played by real people for six weeks, with a weekly progress review.
- Deliverable: the measured results (time, quality, load, satisfaction) and the corrections made to the model.
Generalize and manage
Give your teams the plan and the tools to continue without us.
- Deployment plan direction by direction, with the order, schedule and prerequisites of each.
- Support pathway for exposed populations: retraining, skills development, new roles.
- Manager's kit: what changes in their role, how they lead a mixed team, what they measure.
- Dashboard and quarterly review ritual, submitted to your AI contact person or your AI-led part-time management.
Why NextStart rather than a strategy consultancy?
Strategy consulting firms produce a vision of the target organization. We produce this vision, then we implement it in two directions with real people, real teams, and real managers, because that's where paper models are refined. Our raw material consists of the 4,850 professionals we have trained and the people we have put into production with them.
- We know what an agent actually does in production, and therefore what can reasonably be entrusted to them in an organizational model.
- We train exposed populations and managers in the same mission, with our formats for managers et Managers Catalyst, rather than referring it to another service provider.
- Independence from publishers: the target model does not depend on a license, it runs on Copilot, Claude, ChatGPT, Gemini or Mistral.
- Experience in organizations with high requirements: banking, energy, aeronautics, space, defense, central administrations.
Two ways to start
A three-day scoping phase to establish a work plan for a department and an initial target, or the full mission to design, test and generalize the model.
Mapping and targeting a direction
A day of interviews and inventory of a department's activities, a workshop day to categorize the work and outline the target team, a half-day presentation to the management committee. You leave with a work map, an initial team model, and a recommendation for the next steps.
€6,000 to €8,000 excluding VAT
Three days out of every two to three weeks, a management team of 30 to 150 people
Transform your model
The four stages of the twelve-week method: mapping of all the relevant directions, target model arbitrated by the management committee, prototyping on two pilot directions, generalization plan, manager's kit and dashboard.
From €25,000 excluding VAT
Twelve to eighteen days of intervention spread over twelve weeks, excluding associated training formats
What you get

FAQ
At what stage does this mission make sense?
When individual practices are established and at least one agent or coworking space is running in production in one direction. Before that, the question is one of adoption and training, not organization. If you hesitate, the AI Maturity Grid, free, sliced into a 90-minute workshop.
Is this a mission to reduce staff numbers?
No. This is a mission that makes staffing decisions explicit and proactive, instead of leaving them to be made by default. Scenarios are presented to the management committee with their underlying assumptions, and the mission includes retraining and skills development plans for the affected workforce. What we reject is an organizational model decided without the input of the managers involved.
Why eighteen months and not three to five years?
Because agents' capabilities change every six months. A five-year model would be flawed before it's even deployed. Eighteen months is the timeframe over which we can decide, recruit, train, and measure, and the quarterly review ritual allows us to adjust this timeframe.
How do you choose the two pilot directions?
Based on two criteria: significant exposure, meaning a substantial portion of activities that can be delegated to staff, and a management team willing to take action. A management team that is exposed but reluctant is not a good leader; it is addressed through a generalized approach, using the results of the first two approaches.
Do our agents need to be pre-built?
No. Prototyping uses existing components and builds those specified by the target model, using our formats if necessary. Agent Studio et Cowork Studio, which are encrypted separately.
How much does it cost ?
The entry fee for a single department is between €6,000 and €8,000 excluding VAT. The full twelve-week assignment starts at €25,000 excluding VAT, depending on the number of departments involved. A detailed proposal will be sent to you within 24 business hours following an initial discussion.
