Framing your program

A diagnostic analysis of your use cases or a management seminar has generated an ambition and a list of tasks. What's missing is what transforms them into a program: measurable objectives, a portfolio of prioritized use cases, a governing body with clear decision-making power, a timeline, and a budget. In four weeks, we'll work with you to build a twelve-month roadmap for your AI program, validated by your management committee and ready to be presented to the teams.

Starting from €3,000 excluding VAT for the roadmap workshop · Written proposal within 24 working hours, without obligation.

What's missing between ambition and program

Most AI programs don't fail because of a poor choice of tools. They stall because the ambition remained just a slogan, each department launched its pilot projects without oversight, no one had the authority to say no, and the training, licensing, and project budgets were divided into three separate, unrelated budget lines. Six months later, management is demanding results from a program that was never even defined.

  • Set three to five measurable objectives over twelve months, and the indicators that will allow us to say whether the program is fulfilling its promises.
  • Arbitrate a portfolio of use cases common to all departments, with those that are launched, those that are postponed and those that are rejected.
  • Set up a lean governance structure that makes quick decisions: sponsor, AI expert, committee, ambassadors.
  • Write a quarter-by-quarter roadmap, including the training plan, budget, and announcement schedule for the teams.

Our four-step method

Four weeks, five to eight days of intervention, three workshops with the relevant departments and validation by the management committee at the end of the process.

01

Setting ambition and objectives

Moving from intention to expected, dated and measurable results.

  • Review of existing situation: diagnosis, decisions of the management committee, ongoing pilot projects, IT and legal constraints.
  • An ambition formulated in one page, understandable by all employees.
  • Three to five twelve-month objectives, each with its own indicator of adoption, usage or value.
  • Deliverable: the program charter (ambition, objectives, indicators, scope).
02

Arbitrate the portfolio

Choose the use cases that the program will support, and those that it will not.

  • Collection of use cases by department, in workshop, with their volumes and beneficiaries.
  • Classification according to four levels of ambition, from simple assistance to Cowork that delegates complete tasks.
  • Value and ease matrix, go decision, postponed or not, estimated cost of each project.
  • Deliverable: the arbitrated portfolio, ten to fifteen sequenced projects.

03

Establish governance

Give the program people who make decisions and rules for making decisions.

  • Management sponsor, AI expert, AI committee with its mandate, pace and decision criteria.
  • Network of ambassadors by department, with their role, their dedicated time and their recognition.
  • Articulation with the charter of practices, the IT department, HR and the works council.
  • Deliverable: the governance diagram and role descriptions.
04

Write the roadmap

To sequence twelve months that the organization can realistically sustain.

  • Four quarters: acculturate and frame, pilot and prove, generalize, industrialize.
  • Training plan by population, which also meets the AI proficiency requirement of Article 4 of the AI Act.
  • Consolidated budget: training, licenses, support, internal time. Dashboard and quarterly review ritual.
  • Deliverable: the roadmap validated by the management committee and the announcement kit for the teams.

Why a NextStart roadmap?

A roadmap is only valuable if it's costed with real expenses and maintained by actual people. Ours is built by consultants who then train the teams and deploy the agents: we know what a quarter of rollout costs, and we've seen, in more than 30 organizations, what makes a program succeed or fail.

  • Costed projects with real training and support prices, not orders of magnitude.
  • A portfolio that distinguishes what falls under the purview of a prompt, an assistant, an agent, or a cowork, because the cost and risk are not the same.
  • Governance tailored to your size, without additional committees.
  • Independence from publishers: the roadmap fits on Copilot, Claude, ChatGPT, Gemini or Mistral.

FAQ

Is it necessary to have a diagnosis beforehand?

It's preferable but not mandatory. Without a diagnostic assessment, the first phase of the mission will require an additional day for the initial assessment. If you're starting from scratch, Diagnosing your use cases in three weeks Then the four-week roadmap forms a natural sequence. What is the difference with the Executive Committee/Management Committee day?

La management day It produces an ambition, three key projects, and alignment among leaders. This mission starts from there and then moves down a level: complete portfolio, appointed governance, timeline, budget, training plan. One decides, the other organizes.

Who participates in the workshops?

The sponsor, the AI lead (if one exists), the heads of the relevant departments, the IT department, and HR. The executive committee is involved at the beginning to define the project's scope and at the end to approve it. Allow half a day per department and two hours for the executive committee meeting.

How many use cases do you consider?

Ten to fifteen projects over twelve months for an organization of a few hundred people, rarely more. The portfolio keeps track of those that are postponed or rejected, along with the reason, which avoids reopening the same debates at each committee meeting.

Who will then be in charge of the roadmap?

Your AI expert, along with the committee established during the mission. If no one can dedicate the necessary time to it, a part-time AI leadership takes over two days a month.

How much does it cost ?

The one-day roadmap workshop is offered at a price between €3,000 and €4,000 excluding VAT. The full four-week project starts at €10,000 excluding VAT, depending on the number of departments involved. A detailed proposal will be sent to you within 24 business hours following an initial discussion.
